How to Compare Roof Replacement Estimates
How should you compare roof replacement estimates?
Compare roof estimates on scope, not just price. Two bids can look thousands of dollars apart simply because one includes things the other leaves out: tear-off, new flashing, ventilation, proper disposal, cleanup, and warranty coverage. The goal isn’t to find the lowest number; it’s to make sure you’re comparing the same work. This checklist shows you how.
Why roof estimates vary so much
When two estimates differ, it’s usually because they cover different scopes. One contractor may plan a full tear-off while another plans to roof over the existing layer. One may include new flashing and upgraded ventilation; another may reuse what’s there. One may bury disposal and cleanup in the price; another may not mention them. A lower number often means less work, not a better deal. Getting every estimate in writing is what makes a fair comparison possible.
The roof estimate comparison checklist

Line each estimate up against the the same items:
- Tear-off vs. layover. Is the old roof being removed, or roofed over? Removal costs more but lets the crew inspect and repair the decking.
- Disposal. Is hauling and disposing of the old material included?
- Underlayment. What’s being installed beneath the shingles, including code-required ice-and-water barrier along the eaves?
- Flashing. Is new flashing included around chimneys, valleys, and vents, or is old flashing being reused?
- Ventilation. Is attic ventilation being evaluated or improved? Poor ventilation shortens roof life.
- Cleanup. Is thorough cleanup (including nail sweeping) part of the price?
- Warranty. What’s covered, for how long, and by whom?
Known scope vs. “what if we find something”
A good estimate separates the work that’s planned from what happens if hidden conditions turn up, like damaged decking that’s only visible once the old roof comes off. Ask each contractor how they handle unforeseen conditions: Is there an allowance? Will you be shown the issue and given a written change before extra work happens? A written answer here protects you from surprise costs later.

Questions to ask before you sign
- Is this a full tear-off, and does it include new flashing and ventilation?
- How do you handle unforeseen conditions like decking damage?
- What’s the material warranty, and what’s your workmanship warranty?
- Is disposal and cleanup included?
- Can I see all of this in a written proposal?

frequently asked questions
Why do roof estimates vary so much?
Usually because they cover different scopes: tear-off vs. layover, new vs. reused flashing, included vs. excluded disposal and cleanup, and different warranty coverage. A lower number often means less work, not a better deal.
What should I ask before signing a roofing contract?
Confirm whether it’s a full tear-off, what underlayment and flashing are included, how unforeseen conditions are handled, what the material and workmanship warranties cover, and that everything is in writing.
Is the lowest roof estimate the best choice?
Not necessarily. The lowest bid sometimes leaves out work you’ll need anyway. Compare scope first; the right choice is the one that covers the full, correct work at a fair price.
Get a clear, written estimate
The easiest estimate to compare is a clear, written one based on your actual roof. Archway Contracting provides written estimates that spell out scope, materials, and warranty, so you know exactly what you’re comparing.
